The client is Europe’s largest PayTech company by transaction volume. Founded in 1939 and rebranded in 2017, the client listed on Euronext Milan in 2019 and scaled significantly through the acquisition of Nets A/S and the merger with SIA S.p.A. - two of the largest payment sector consolidations in European history. The company serves approximately 900,000 merchants, manages 43 million payment cards, and processes 35 billion transactions annually across more than 25 European countries. With revenue of €3.5 billion in FY2024, the client operates across three business lines: Merchant Services & Solutions, Cards & Digital Payments, and Digital Banking Solutions. Its geographic strength spans Italy, the Nordics, Germany, Austria, Poland, and Southeast Europe.
The Challenge
The client had long supported merchants on Shopware through an established on-premise integration. But the market was shifting. A growing segment of merchants was migrating to Shopware Cloud - a cloud-native environment with a fundamentally different architecture - and the client had no compatible product for that segment. Without a cloud-ready application, an expanding portion of the Shopware merchant base was inaccessible, limiting both market reach and revenue potential. The technical obstacle was substantive. The client’s existing plugin had been built around backend access that Shopware Cloud does not permit. The platform’s cloud environment operates on an API-first, backend-less model, which required a completely different approach to integration architecture. Gradion had to design and build for a new paradigm while navigating a still-maturing Shopware App ecosystem where documentation was incomplete and established precedents were limited. Speed was a further constraint. The window for establishing a cloud-native presence in the Shopware ecosystem was not indefinite. Merchants making platform decisions now were choosing their payment provider at the same time. The client needed a credible, published solution in the Shopware Store fast - not a roadmap item.
The Approach
Gradion worked closely with the client’s technical and product teams over a focused three-month engagement to design and deliver a fully cloud-compatible Shopware App from the ground up. Shopware Cloud App Development: Gradion built a standalone application tailored to Shopware Cloud’s external API-based architecture. The app was designed to operate independently, securely, and at scale - functioning without the backend access that the legacy plugin relied on. Every design decision was made to fit Shopware Cloud’s constraints while preserving the merchant experience the client’s customers expected. Dual Environment Compatibility Strategy: Rather than treating the new cloud app as a replacement for the existing plugin, Gradion designed the two products to coexist. The outcome was a complementary product portfolio that now covers both self-hosted and cloud-based Shopware deployments - allowing the client to serve legacy and cloud-first merchants without forcing a choice between them and minimizing customer churn during the industry’s ongoing cloud migration. Future-Proof Architecture: The app was engineered for long-term maintainability and designed to remain compatible with future Shopware platform changes, reducing technical debt and the cost of ongoing maintenance. This was not a short-term fix to address the immediate market gap - it was a foundation. The finished application was published directly on the Shopware Store, making it accessible to non-technical merchant users who can install and configure it without requiring development support.
