Their products are sold exclusively through owned digital channels making storefront performance, localized experience, and conversion infrastructure critical to commercial outcomes. With $40M+ in annual revenue already distributed across their international storefronts, the stakes for getting multi-market e-commerce right were significant. The brand had built its original digital infrastructure for a handful of stable European markets. That foundation was not designed for the speed, complexity, or scale of global rollout. As the company moved to enter seven international markets simultaneously, the limits of their existing setup became impossible to ignore.
The Challenge
The client’s in-house platform was built for predictability, not expansion. It could support a few markets with aligned languages, pricing models, and logistics flows. It could not support simultaneous entry into seven distinct markets across two continents each with different currencies, tax structures, fulfillment constraints, and customer expectations. The decision to move to Shopify Plus resolved the platform question. But it introduced a new problem: as traffic volumes grew across APAC and the Americas, the out-of-the-box Shopify feature set proved insufficient. Performance was the most urgent issue. Load times of 14 seconds on desktop were destroying conversion before customers ever reached a product page. Localization was fragmented. Checkout flows were not optimized for regional behavior. And the absence of enterprise-grade custom tooling meant the team had limited control over critical commercial logic. The brand needed a partner who could architect and deliver a Shopify Plus infrastructure that was genuinely built for international scale not a template deployment, but a multi-market system engineered for performance, localization, and long-term growth.
The Approach
Gradion designed and delivered a multi-market Shopify Plus architecture covering all seven target markets: Philippines, Japan, USA, Canada, South Korea, Singapore, and India. Each storefront was fully localized tuned for regional language, currency, pricing, and customer journey expectations while operating within a unified technical framework that kept maintenance overhead manageable. Theme development was custom-built to support market-specific needs without sacrificing coherence across storefronts. Third-party integrations were selected and implemented to close the functional gaps that Shopify’s native features could not address at this scale: FreshChat for customer communication, Aftership for post-purchase tracking, Yotpo for reviews and loyalty, and Ometria for marketing automation. Enterprise-grade customization was central to the delivery. Gradion implemented Checkout Extensions to control the checkout flow at the code level, Shopify Functions for custom discount and promotion logic, Cart Validation to enforce business rules before purchase completion, Storefront API for headless and custom frontend interactions, and Delivery Customization to handle the complexity of regional fulfillment options. Performance optimization was treated as a first-order requirement, not a post-launch task. Through systematic reduction of render-blocking resources, image optimization, and critical path engineering, load time was cut from 14 seconds to under 1 second on desktop and approximately 4 seconds on mobile a transformation that had direct and measurable impact on every downstream conversion metric.
