Current-state architecture assessment We document what actually exists: systems, integrations, data flows, team ownership, and the informal workarounds that hold everything together. For Europe’s largest retail trade cooperative, Gradion entered a platform that appeared stable on the surface. Target architecture definition Based on business goals - market expansion, operational efficiency, platform consolidation, or all three - we define the target state with enough specificity to estimate cost and sequence work. This includes platform choices, integration patterns, team topology, and build-versus-buy decisions. We are not resellers. The recommendation reflects what fits your business, not what margin we earn. Risk register and decision log Every significant architectural decision creates future constraints. We document the trade-offs at each decision point so your organization can revisit them when circumstances change - rather than inheriting choices nobody remembers making. This includes vendor lock-in risks, scalability assumptions, and team capability dependencies.

Shared language between business and engineering Digital transformation stalls when technical teams and business stakeholders operate from different assumptions. How We Work

Engagements typically begin with a two-week discovery sprint producing a current-state report and a draft target architecture. The roadmap is finalized over weeks three and four in working sessions with your technical and business leads.

Discovery and roadmap sessions are led by senior principals. For DACH clients, all strategic engagement is German-speaking. Delivery teams operate across Vietnam, Germany, and Singapore.

Working alongside your existing team. Most organizations commissioning a transformation roadmap have architects and engineering leads of their own. We work with them, not around them. The assessment incorporates their knowledge. The roadmap reflects their capacity. The output is something they can own and execute - with or without Gradion continuing in a delivery role.

Living roadmap, not a point-in-time artifact. For longer engagements, the roadmap is updated as execution reveals new information. Decision points are revisited when assumptions change. The document evolves with the program, not against it.

Engagement Structure

Discovery Workshop 3–10 days. A senior-led assessment of your current state, strategic goals, and capability gaps. We require access to your core systems, documentation (where it exists), and working sessions with your technical and business leads. The output is a current-state architecture report and a phased transformation roadmap with priorities, dependencies, owners, and realistic timelines - delivered as a structured document your team can act on immediately. Scoped as a fixed-fee engagement.

Realignment Project 3+ months. Gradion works alongside your leadership to execute transformation in structured phases. This means embedded engineers and architects delivering working increments against the roadmap, with governed milestones and go/no-go decision points between phases. We align technology, teams, and operations to your target state - and update the roadmap as execution progresses. Scoped based on team composition and phase structure. For programs with multiple parallel workstreams, Gradion provides execution governance: program-level coordination, dependency management across workstreams, KPI dashboards tracking delivery against the roadmap, and regular steering committee reporting. This is not a separate PMO engagement - it is the management layer that keeps complex transformation programs on track when multiple teams are executing simultaneously.

Retained Advisory For organizations that want Gradion to remain a decision partner through execution without a full embedded team. A named principal maintains continuity with your architecture and program, participates in key decision points, and provides independent review of progress against the roadmap. This model is particularly effective after a Discovery Workshop when your internal team leads execution.

Common Questions

We have an internal architecture team. How does Gradion work alongside them?

We treat your architects as the primary owners of the target state. The discovery phase is collaborative - we bring an external perspective and structured methodology, they bring institutional knowledge and context. The roadmap is built together so your team can execute it independently.

What if the current-state assessment reveals the transformation is larger than expected?

This happens frequently. We present findings with clear options: phase the work differently, reduce scope to what is achievable within budget, or adjust the timeline. The decision is yours. Our role is to make sure it is an informed one.

Do you build, or only plan?

Both. The Discovery Workshop produces the plan. The Realignment Project executes it. Many clients start with discovery and decide from there whether to engage Gradion for delivery, use their internal team, or combine both.

What happens if priorities change mid-program?

The roadmap includes explicit decision points between phases. These are designed for exactly this scenario. Priorities shift, budgets change, acquisitions happen. The structure accommodates course corrections without starting over.
